No pest in sight, no spots on the leaves.
In that moment, many allotment and garden growers assume it must be a mysterious disease or the weather turning against them. Yet the cause is often a tiny detail at soil level: a barely noticeable band low on the stem that sits damp and airless - and can wreck your hopes of a big tomato harvest within two days.
The inconspicuous weak point on every tomato plant
Where the roots meet the stem is a sensitive section gardeners call the root collar. All the plant’s water and nutrient flow has to pass through this point, like a bottleneck. When this area is exposed, airy and on the dry side, the plant stays sturdy and grows well.
This is where the classic mistake happens: when planting out or mulching, the root collar is accidentally covered with soil or mulch. It often takes only a few millimetres. From above everything looks fine, but right at the base moisture builds up.

What follows is predictable: cells in the root collar are starved of oxygen, the outer tissue softens, turns brownish and loses strength. When tomato plants suddenly droop, many people’s first thought is late blight or some other exotic fungus. That reaction is understandable because the symptoms look dramatic. But with newly planted-out tomatoes, the cause is often simply a moisture problem at the root collar.
A useful comparison is a green tomato shut inside a plastic bag. If it’s sealed airtight and kept constantly damp, mould shows up quickly. The same thing happens on a miniature scale at the base of the plant: too much moisture, too little air, perfect conditions for rot.
Mulching: well intentioned, badly done
Mulch rightly has a reputation as a wonder tool in the veg plot. It keeps the soil moist for longer, reduces drying out and helps suppress weeds. Tomatoes in particular do well with soil that stays evenly moist and doesn’t overheat or parch.
The trouble starts when mulch is pushed too close to the stem. Straw, hay, grass clippings or wood chips - all of them effectively raise the soil level around the root collar. On already compacted ground, a few extra millimetres can create a small “moisture hollow” where water lingers.
The most important rule: keep distance at the base of the tomato
Experts recommend leaving a clear safety ring around the root collar. In practical terms, that means:
- At least 1 centimetre of space between the root collar and mulch.
- Ideally 2 to 3 centimetres of bare soil directly around the stem.
- Start the mulch layer only beyond this ring, and let it become a little thicker further out.
Many experienced gardeners even shape a gentle, shallow “mulch bowl”: a clear circle remains around the stem, and the mulch sits slightly higher further away. Rain and watering then run away from the root collar into the mulched area, rather than pooling at the base.
How thick the mulch layer should be for tomatoes
Used correctly, mulch protects tomatoes very reliably. The key is choosing the right material and keeping to sensible thicknesses. As a rough guide:

Another common error is aiming the watering right at the stem because it feels like you’re getting water “close to the plant”. That is exactly how a permanently wet patch forms - and how root-collar rot gets started.
This approach works better:
- Use a watering can with a spout, or a drip hose.
- Direct water into the mulched area around the plant, not right against the stem.
- Water less often but more deeply, encouraging roots to grow downwards.
That keeps the sensitive transition between root and stem drier, while the roots still draw moisture from the evenly damp, mulched soil.
Checks can save plants at the last minute
What many people miss: after heavy rain or thorough watering, mulch can slide towards the stem. Fine soil is also washed in at the base. If a small collar of wet material gradually forms around the plant, rot often starts without being noticed.
A quick weekly routine check is usually enough to prevent it:
- Gently sweep mulch away from the stem with your hand.
- Make sure the root collar remains visible.
- Test with a finger or thumb: does it feel firm and dry, or soft and slimy?
If the first brown, soft patches appear, you can sometimes still turn things around. Carefully uncover the base, lengthen the interval between waterings, and if a plant is badly affected you may be able to replant it slightly higher - provided there is still enough healthy stem left.
The trick also applies to courgettes and aubergines
Tomatoes are not the only plants prone to rot at the root collar. Courgettes, pumpkins and aubergines can also react badly to constant damp at the stem base. If you keep the root collar equally visible and dry on these crops, you avoid many puzzling losses.
At the same time, all of these plants benefit from mulch when it’s laid correctly: more soil life, less watering, steadier soil temperatures. The deciding factor is always the small buffer zone of bare earth around the stem.
How deep tomatoes should really be planted
One interesting detail: tomatoes can be planted a little deeper because they are able to form extra roots along the stem. Many guides advise burying the lower part of the stem to build a stronger root system.
The critical point remains the same, though: the true root collar - the point where the stem meets the original root section - must not end up sitting wet later on. If you plant deeper, keep a particularly close eye on the new soil line and avoid piling mulch too high.
Additional practical tips for sturdy, healthy tomato bases
A few simple habits make stem-base root rot much easier to control:
- When planting, mark the intended final soil level (for example with a finger on the stem) so you don’t set the plant too deep.
- From the start, shape a small ridge of soil that diverts water away from the stem.
- On heavily compacted soil, loosen it first or use slightly raised beds so water can drain more easily.
- In very wet summers, check more often that no “mud collar” forms around the stem.
Pay attention to these small details and you’ll deal far less often with sudden, seemingly inexplicable failures. Instead, tomatoes stand firm, set more flowers and crop well into late summer. Those few millimetres at the stem then no longer decide whether the plant lives or dies - only how easy it is to pick the ripe fruits later.
